Here is the most common lead routing setup I see when I talk to small B2B teams: leads come in from a web form, land in someone's email inbox, get manually forwarded to a sales rep, and occasionally fall into a thread no one monitors on Friday afternoon.

By Monday morning, the lead is cold. Or worse, it was never seen.

The Gap Is Not Your CRM

Most teams blame their CRM. They say they need a better platform, more features, a new integration. But the problem is almost never the CRM itself — it is the gap between where leads arrive and where they are supposed to go.

That gap is usually:

  • A manual step (someone has to check an inbox or a sheet)
  • A missing qualification layer (no one knows which leads are worth calling today)
  • An inconsistent routing rule (the wrong rep gets assigned based on geography or product line)

What Automated Lead Routing Looks Like

  1. Capture: Leads arrive from any channel — web form, Instagram DM, email inquiry, LinkedIn message, ad click.
  2. Enrich: The system pulls company data (industry, size, location) using an enrichment API or the lead's email domain.
  3. Score: Claude AI reads the lead's message and assigns a priority score based on intent signals, company fit, and urgency keywords.
  4. Route: The lead is assigned to the right rep in HubSpot or Pipedrive and a follow-up task is created automatically.
  5. Alert: The assigned rep gets a Slack or email notification within 2 minutes of the lead arriving.

What Changes After Implementation

Response time drops from hours to minutes. High-priority leads get flagged before the rep even opens their laptop. And the team stops asking "did anyone respond to that inquiry from Tuesday?"
